HubSpot deal stage funnel report: where the pipeline leaks, with the skipped stages counted

A funnel that drops every deal that skipped a stage understates every stage it skipped. The honest funnel counts a deal as having reached the stages it passed through, in the pipeline's own order.

A mid-market reviewer on G2 wrote in April 2026 that HubSpot "helps us understand where our sales funnel is breaking down," and in the same review listed "custom report limits we're running into" among the walls the team had hit. Another mid-market reviewer put the cost of those limits plainly in September 2024: "Often, multiple reports are needed when you, with other tools, can accomplish your desired goal in a single report."

The funnel is the report most teams rebuild by hand, because the version that is easy to build is wrong in a quiet way.

What the report shows

A deal stage funnel report, every Monday, gives one table per pipeline:

  • each stage, in the pipeline's own display order
  • how many deals reached that stage
  • the conversion rate from each stage to the next
  • the cumulative conversion from the first stage

The skipped-stage rule

Reps skip stages. A deal that moves straight from stage 1 to stage 3 never had a stage 2 timestamp, and a funnel that counts timestamps drops it from stage 2. Do that across a quarter and the stage that loses half the deals stays invisible, because the funnel is also missing half the deals that passed it. So a deal that moved from stage 1 to stage 3 counts as having reached stage 2. Stages are ordered the way your pipeline orders them, never alphabetically, so "Closed won" does not sort before "Discovery."

Why it is worth a schedule

Rebuilding the funnel by hand from a stage-history export is about three quarters of an hour a week. The leak you are looking for moves slowly, which is why the same table, counted the same way every Monday, is how you see it in time.

How Captain Hudson does it

Describe the report in a sentence. Captain Hudson shows you the plan before anything runs, then builds the report from the deals, their stage history and the pipelines in your own HubSpot account, every Monday, with a note on how each number was produced. Your HubSpot data is used for your account only, never used to train a model, and deleted when you uninstall or ask. The ready-made version is below.

Stage duration is in the deal's property history, one deal at a time. The report a sales manager wants is the average and the median per stage, by pipeline and by rep, with the open deals counted too.

HubSpot already answers questions about your CRM in a chat, and so do the assistants connected to it. An answer and a report that arrives every Monday, counted the same way, are different things, and most teams need both.
